Watch the Changelog, Not the Marketing

“Watch their changelog, not their marketing. Shipping cadence never lies.” It's one line from our competitive playbook, and it deserves a full unpacking: the principle, why it works, how to run it this week, and the mistake that quietly ruins it.

Marketing tells you what a competitor wants you to believe; the changelog tells you what their engineering org can actually do. Shipping cadence never lies.

Why it works

Announcements are cheap and aspirational. Release notes are expensive and factual — every entry is work that actually cleared review and shipped. Track them over time and you get an honest read on where investment is going, which product areas are stagnant, and whether the company's velocity is rising or falling. Divergence between the two feeds is itself a signal: loud marketing over a quiet changelog is a company selling ahead of its build.

Run it, step by step

  1. Step 1. Subscribe to every rival's changelog, release notes, and status page — RSS, email, or a monthly manual sweep.
  2. Step 2. Log entries by month and product area in a simple sheet.
  3. Step 3. Mark the gaps: product areas with no entries for a quarter are stalled or deprioritized.
  4. Step 4. Once a quarter, compare the changelog against their announcements and note where the two diverge.

The mistake that ruins it

Counting entries instead of weighing them. A noisy stream of patch notes can look like velocity while shipping nothing substantial. Weight entries by substance — new capability beats bug fix — or the metric will mislead you.
